Independent media in this region mostly survives on grants. That works until the grant cycle changes, and it quietly shapes what gets covered and who has to be kept happy.

The bet

Build the money and the editorial at the same time, or neither works.

I built the programme from its early stages across three parallel tracks: editorial content, marketing and outreach, and the financial model. Deliberately not fund-dependent. That meant membership could not be a subscription tier with a paywall behind it. It had to be a community that had earned access to something more serious, which put the editorial layer and the revenue layer under the same set of decisions.

What happened

Five times the 2017 member base, and 35% profit growth over two years.

The editorial layer carried long-form interviews, workshops and podcast content. ‘Exposure’ asked whether publicly naming abusers is a legitimate feminist tool or a dangerous one: two guests, a real disagreement, and no resolution that tidied it up. That is the instinct behind every format I run. Find the real tension, do not resolve it cleanly.

During the first year of the pandemic I restructured the coverage digests to contextualise the news rather than relay it, respecting the reader’s emotional bandwidth through a genuinely difficult stretch.

How the Numbers Were Run

Numbers on their own are decoration. This is the system that produced them, and it is the same shape I have used since.

  1. What was measured

    Membership numbers, subscription revenue and editorial output, held as three separate families rather than rolled into one headline figure.

  2. At what cadence

    Annual targets with quarterly KPI checkpoints, scenario-based budgeting against best-case revenue, and monthly budgets for events and training costs.

  3. With whom

    Weekly with the CRM and sales team I oversaw, monthly reconciliation with finance to catch discrepancies, monthly editorial planning with editor-in-chief Lina Attallah.

  4. What it changed

    The model itself. Membership went from a subscription tier to a self-sustaining business line.
